Recently, while scrolling through Instagram, I came across a captivating reel showcasing the evolution of pit stops in car racing from 1990 to 2023. The remarkable progression caught my attention, with pit stop times decreasing significantly over the years – from 8.95 seconds in 1990 to an astonishing 1.78 seconds in 2023.

In the 2023 reel, what stood out to me was the precision and synchronization of each individual’s role in the pit stop process. Every team member had a distinct and intricate task, working collaboratively to remove and replace wheels. It was evident that each person had a specific purpose, contributing to the seamless 1.78-second pit stop they had tirelessly practiced throughout the year.

This level of performance is achieved by a team with a shared vision and mission. When a small group of individuals has to change four tires, refuel, make rapid adjustments to the suspension, and get a car back on the track within seconds, teamwork becomes absolutely essential.

Behind the scenes, there’s an entire team of people – mechanics, engineers, specialists, and marketing strategists – working together under intense time pressure. The team is carefully selected based on individual strengths, and each member is placed in a role crucial to the team’s success. Take Jeff Gordon’s early crew, for example; it consisted of a chief mechanic with a background as a former truck mechanic from a car dealership in New Jersey and a parts guy who, in his full-time job, sold plumbing supplies. This diverse team shared a hunger for victory and aligned with the leader’s vision and mission.

With the right people in the right positions, the focus shifts to the processes in place. Everything from analyzing “game films” of the previous race and identifying areas for improvement to the physical training of the crew and the high-speed choreography of the pit stop is meticulously planned and executed. This approach proved so valuable that competitors later adopted these methods, attesting to their effectiveness.

NASCAR’s nearly ten-month season is the longest in professional sports, making it challenging to keep the team engaged and prevent burnout. Despite the pressure, this particular team stayed together for six years, emphasizing the importance of unity and continuity. Every member understood their role’s significance, whether it was a seemingly small task like removing a tire, and they recognized how their contribution directly impacted the team’s success or failure. The team practiced relentlessly to stay in sync, all for those fleeting moments in the limelight during a race weekend.

Recently, the CEO of a $12 billion company invited my colleague and I to the new office building to discuss some issues he was having with his executive team. They were not “jelling” as they should. Something was off. Everyone was busy but not headed in the same direction. That’s when we got to work. First, we needed to know where to focus our attention, so the team took The Team Assessment Survey (TAS). The CEO was right; they were all headed in different directions, and the results illustrated that. As a team, they scored 30% on the TAS. We debriefed the results and chose the areas to focus on for the year as an executive team. The definition of success was imperative for this team. They needed to be one team with one goal. So we worked with the team quarterly for a year on vision, mission, communication, and conflict. The leader knew his vision for the team and just needed to articulate it in a way that gave the team purpose. After working on this with him, the leader was able to communicate his vision, and the team had their definition of success. After the year of working with them, they reassessed themselves as a team and scored in the 80s on the TAS. This was a phenomenal improvement. The feedback from the executive team as well as people in the organization stated that culture and morale had changed for the better.

Leaders can learn a lesson from this story about articulating a vision and mission to their team that illustrates how essential each person’s roles are for the short-term and long-term success of the team. Take the time to articulate your vision and mission to the team so they can move in the same direction. One team, one goal!

Dear readers, I am going to walk you through what the most recent research says about the traits individuals look for in their leaders.  Then utilizing that information you can make the big choice on this election day, you can think about your own followership as you think about your business leader…and, of course, think about your own leadership and how people might see you!
 
Inspirational Leadership
First things first. Take a moment to think about the most effective leader you have had the pleasure of working with. It may have been a boss, team lead, pastor, scout leader, coach or mentor.  Your relationship may have been professional or personal or a mix of both.  Picture them in your mind. Got them pictured?  Now, think about the attributes that made them special to you.  While many different traits may come to mind, I would guess all of them would share at least one of the four traits we are going to discuss today.

As I was sitting here thinking about the best person I was led by – it was so obvious.  He was the boss at my first job at the age of 16…Mr. Gerald Knight.  He interviewed me and give me the job of working in his law office as a legal secretary.  I was in high school and, quite honestly, had my head “in the clouds” half the time.  Mr. Knight was more than a boss.  He and his wife were more like second parents to me…their intentions were to help me succeed in any way they could.

Here was the setup – my huge wooden desk was in the waiting room and front and center was the Selectric Typewriter – no computers yet!  My job was to greet clients, make them comfortable, type legal documents, do research, file paperwork, make copies, and generally tend to the office during slow times.  Oftentimes, he would remind me I could study if I didn’t have other work to do for him, but I would decline that offer because even at a young age I felt he was “renting my time” and I should be doing something to benefit the business.  I worked for Mr. Knight for four years spanning not just my high school, but also my college career.  Eventually, when I needed to make more money I gratefully added on housekeeper for the Knights to my workload.  As much work as I wanted, they were there to support my efforts.

Mr. Knight was always dropping truth bombs…he called them teachable moments.  He instilled a desire to help the underserved, always be kind, stand up to bullies, work hard, be independent, strive for excellence, and be an educated woman.  He was a man of principle, was incredibly smart, and always believed in finding the good in people.  He definitely exemplified the four traits and when I finally had to move on to a new job it ended our business “partnership”, but definitely not the mentorship and friendship.  I saw Mr. Knight a year ago at my dad’s funeral.  Mrs. Knight was in a memory care facility and not doing well.  It meant the world to me that his love and care for my well-being was still there after all of these years.

The Four Traits
Fast forward from those early years…much of the work we do at Steople is helping leaders develop their leadership habits which in turn helps sharpen their interpersonal skills and positively impact the organization.   In order to help build great leaders who then create great workplaces first, we have to understand one thing.  What makes a great leader?

A great leader is someone who has a stellar reputation and is able to get others to follow them. Research by Kouzes and Posner of over 100,000 people across the globe reveals that people evaluate leaders in terms of four broad categories.  These same four traits have been adopted by our friends at Hogan and, in their own words, laid out here:

  1. Integrity – People need to know that the person in charge won’t take advantage of his or her position—won’t lie, steal, play favorites, and betray subordinates. Unfortunately, many do. Integrity is the most important characteristic of good leaders, and once subordinates lose trust in their leaders, the relationship can never be repaired.  In a survey of more than 1,000 individuals, 81% said trustworthiness was the most important personality characteristic of their all-time best boss.

 

  1. Judgment – The success or failure of organizations depends on decision-making. Most business failures are the result of bad decisions that are compounded by an unwillingness to evaluate the decisions and change direction. The welfare of subordinates directly depends on the judgment of their superiors, and some people have better judgment than others.

 

  1. Competence – Good leaders seem to know what they are talking about, to be competent in the team’s business. Subordinates see leaders who lack business acumen as empty suits and will be unwilling to follow them.  Research shows that 48% of respondents described their best boss as good at business strategy.

 

  1. Vision – Great leaders are fabulous at the big picture.  These leaders can explain how their mission and vision fits into the larger scheme of things. This vision clarifies roles, goals, and the way forward, thereby facilitating team performance.

These four themes emerge in descending order—integrity is the most important attribute and vision is the least important—but all four are crucial components of leaders’ reputations.

Let’s Focus on the #1 Trait – Integrity
It may come as no surprise to you that integrity rated highest.  Integrity is not a competency that can be taught.  I feel that integrity was chosen first because we want to believe and have faith in our leaders. We want to believe that they are honest and that they can be trusted — all essential components of integrity.

In their research, Kouzes and Posner reported the positive impact that high integrity leaders have on their “followers.” These followers see their own core values as consistent with those of the leader and organization. They have a sense of ownership and tell others how proud they are to work for the organization. They are loyal and stay with the organization through good and bad times. And perhaps most important, they feel engaged and committed to the organization.

Getting to the Top
Unfortunately, many of the same characteristics that are typical of a leader who does not possess a high degree of integrity are the same characteristics that propel many up the corporate ladder. We hear almost daily about leaders from all areas – business, government, and non-profits – who appear to be successful, yet clearly lack integrity.

In their book chapter “The Mask of Integrity,” published in Citizen Espionage: Studies in Trust and Betrayal, Drs. Joyce and Robert Hogan outlined four characteristics that typified a leader who lacks integrity:

  • Charisma – The first characteristic in and of itself is not negative.  But essentially within this trait, there are three ways to influence others: force, reason, or charm. Force and reason are rational – even when people are forced to do something, they obey for a good reason. Charm, on the other hand, is based on emotional manipulation and has the ability to trump rational arguments.

 

  • Self-absorption – The second characteristic of a leader who lacks integrity is an unusual degree of self-absorption, or, more to the point, a relentless drive for self-advancement. Benjamin Disraeli, former Prime Minister of the UK, once observed that the key to success is the constancy of purpose. Such leaders possess a ruthless dedication to self-advancement to the extent that other people lose their value as humans and become objects to be manipulated.

 

  • Self-Deception – The third characteristic that typifies the leader with little integrity is self-deception. A major tenet in the study of human behavior is that people are prone to deceive themselves about the reasons for their own actions; alternatively, people are reluctant to slow down and ask their leaders about the real reasons for actions – it’s just too argumentative. Self-deception – lying to oneself – often carries with it the tendency to lie to others.

 

  • Hollow Core Syndrome – The final characteristic of a leader with integrity issues is a pattern of personality characteristics called the hollow core syndrome. The hollow core syndrome refers to people who are overtly self-confident, who meet the public well, who are charming and socially poised, and who expect others to like them, but who are privately self-doubting and unhappy.

This charm, confidence, and talent for ingratiation provide these leaders the tools they need to find employment at and quickly ascend the ranks of large, hierarchical organizations, while the private self-doubt associated with the hollow core fuels their pursuit of the money, power, and prestige offered by senior management positions.

What Can We Do?
So with all of this said…we know that Integrity is the #1 trait people most want to see in their leaders.  But, when assessing potential leaders, how do we choose well?  Dr. Robert Hogan in his research has outlined three distinct steps we can all take in our own organizations to avoid the devastating effect leaders described above can have on morale, engagement, and productivity.

  1. Adopt a new definition of leadership. In most companies, leadership is defined in terms of a person’s status in the organization. The truth is that the manner in which people advance in many large, hierarchical organizations is by pleasing their superiors – a recipe for disaster is low on integrity. A more useful way to define leadership is in terms of a person’s ability to build and maintain a high-performing team.

 

  1. Select leaders using valid assessment tools, instead of relying on intuition. Some people are great at interviews.  They have the charm and confidence that might get them the position.  Personality is best defined from two perspectives: identity and reputation. Identity is personality from the inside – how you see yourself. Reputation is personality from the outside – how others see you. Reputation tends to be stable over time and is an excellent predictor of future behavior. Being able to assess these two dimensions is key.

 

  1. Provide leaders training and development to mitigate their risk factors. For most people, there is a gap between who they think they are (identity) and how others perceive them (reputation). As a result, they often seem to say one thing and do another. This gap corrodes relationships and inhibits leaders’ ability to inspire followers.  Helping people develop the skills and abilities to succeed is well worth the investment.

So on this momentous day in history, make your choice.  And in the following days in your own leadership keep all of this in mind making your mark on your team, organization, and community in a way that people will be inspired by for years to come!
